How Anger Shapes You as a Leader

A story is told of the 18th-century British physician John Hunter, who was a pioneer in the field of surgery and served as surgeon to King George III, who suffered from angina. Discovering that his attacks were often brought on by anger, Hunter lamented, "My life is at the mercy of any scoundrel who chooses to put me in a passion." These words proved prophetic, for at a meeting of the board of St. George's Hospital in London, Hunter got into a heated argument with other board members, walked out, and dropped dead in the next room.

As a leader it is important to know how to deal with anger. Let’s face it, we’ve all had moments when our anger has got the best of us and we’ve said and down things in hindsight that we wish we hadn’t. Yet how we deal with our anger is what will distinguish us as a leader who commands respect. So here are a few helpful reminders and solutions to keep in mind before anger gets the best of you.

Not all anger is bad
The scripture says in Ephesians 4:26, “Be angry and do not sin, do not let the sun go down on your wrath.” There is a line when you get angry that you do not want to cross. It’s the point where words and actions can do irreversible harm. But anger itself is not bad. It means that you are invested, care, and are passionate about something. Understand that your emotion of anger is not bad, it all comes down to your response.

Not all pleasantness is good
As a leader you need to set the example with your attitude and actions and with the composure you present to your people. All smiles and little truth telling can be just as harmful as misguided anger. Expectations with your team need to be clear. As a leader you need to strike a balance between anger that hurts you and pleasantness that weakens you.

Anger is your stop sign before taking action
Before acting on anger that may have been building up over a span of time-- stop. Important to consider here is an understanding of why you are angry, whom your anger might be geared toward, and what the proper actions should be going forward. This is where you earn your stripes as a leader and what you do in your moment of anger will be make you or break you.

It was said that when Abraham Lincoln had to write a letter to someone who had irritated him, he would often write two letters. The first letter was deliberately insulting. Then, having gotten those feelings out of his system, he would tear it up and write a second letter, this one tactful and discreet. Perhaps, like Lincoln, you need to sit down and write two letters, but never act out in anger in a way that is unbecoming to your leadership.

Anger is your catalyst for improvement
As already stated, anger is neither good nor bad, what’s critical is your response. If you channel the energy produced by anger in the right direction it can produce positive results that can be helpful. Perhaps you are angry over quarterly earnings that did not meet expectations. Channel that energy in a way that challenges your team to find new approaches or ways to improve. When you tap into that energy in a positive way it can be just the spark you need to turn things around.

Anger is your responsibility to confront
As a leader you carry a weight and responsibility that most know nothing about. All the pressures you bear have a way of adding up and weighing you down. Despite all the illusions of grandeur, leadership can be tough and can take a toll.

It is important that you take ownership of your issues with anger. Key areas that will make a world of difference (not an exhaustive list) in your leadership and keeping your anger under control is when you learn how to manage your time, learn how to delegate, take time to get away and recharge, set realistic expectations, pay attention to your diet and exercise, make yourself accountable to others, and your spiritual discipline.

Anger, like your attitude, is an emotion to be managed and channeled in the right direction. Either you will shape your anger or your anger will shape you.

Five Traits of Extra Mile Leaders

Bob Kuechenberg, the former Miami Dolphins great, once explained what motivated him to go to college. “My father and uncle were human cannonballs in carnivals. My father told me, "go to college or be a cannonball." Then one day my uncle came out of the cannon, missed the net and hit the Ferris wheel, I decided to go to college.”

The way you tap into your motivation as a leader may not be as drastic for you as it was for Bob Kuechenberg, but tapping into it is necessary nonetheless.  Going the extra mile as a leader is what will set you apart from the rest of the pack and will take you farther than you could have without it.
So what traits do “extra mile” leaders possess? Here is a sampling of a few that I believe are essential. It’s not an exhaustive list but is a good place to start.

Extra mile leaders are proactive
Extra mile leaders take the initiative in getting things done. They prefer to tackle issues head-on rather than assume a reactionary posture. Extra mile leaders are out front on understanding the culture of their organization and the needs of the people they serve. They don’t wait to be told or asked, they see what needs to be done and they do it.

Extra mile leaders possesses a contagious enthusiasm
What sets extra mile leaders apart from mediocre leaders-every time, is a passion and enthusiasm for what they do. Their attitudes are positive and their temperament is even-handed. An extra mile leader in your organization with enthusiasm and passion will be the benchmark for the rest of your team. Without extra mile leaders your work will be hard but with them your team can see extra-ordinary results. Extra mile leaders bring out the best in those they serve.

Extra mile leaders put the team first
Extra mile leaders by and large are selfless in that their motivation and their proactive ways are done with the intent of benefitting the team. Yes, there can be exceptions when what motivates an individual is selfish in nature. But by and large, extra mile leaders have a broad understanding of the mission and vision of the organization and their extra mile sacrifices are for the benefit of the group. Of course, it pays dividends in the long run as all hard work and effort does, but it’s not the prime motivation. Extra mile leaders put their colleagues first.

Extra mile leaders have an attitude of excellence
Extra mile leaders are not satisfied with the status quo nor do they settle for what is merely acceptable. Extra mile leaders have a compelling desire to be the best personally and professionally. At times it can be misinterpreted by those without the extra mile mentality as self-serving, grand-standing, or posturing, etc. but at their core, the extra mile leader cares deeply and truly wants to advance the team in the right direction.

Extra mile leaders have found their purpose
Extra mile leaders have not only tapped into their passion but have taken it a step further in discovering their purpose. Extra mile leaders intuitively understand that it’s not about what they “do” that defines them or motivates them to go the extra mile. Extra mile leaders are those who have embraced the blessing and gift of their Creator and have committed themselves to living their life in such a way that honors it.

Danish philosopher Soren Kierkegaard said, “There is nothing with which every man is so afraid as getting to know how enormously much he is capable of doing and becoming.”

What you are capable of becoming as an extra mile leader is realized when you worry less about what you do and care more for the life you have to live and the ways in which you can serve others. When you do, the results will speak for itself.

Leadership Toolkit: When the Visionary Leader Meets the Strategic Leader

About 350 years ago, as the story is told, a shipload of travelers landed on the northeast coast of America. The first year they established a town site. The next year they elected a town government. The third year the town government planned to build a road five miles westward into the wilderness.
In the fourth year the people tried to impeach their town government because they thought it was a waste of public funds to build the road westward into a wilderness. Who needed to go there anyway?
Here were people who had the vision to see three thousand miles across an ocean and overcome hardships to get there. But in a few short years were not able to see five miles out of town. They had lost their pioneering vision.

Visionary leaders (those who see the big picture) and strategic leaders (those who create the plan) are essential for the future growth and development of any organization. But can the two co-exist? It can be a challenging relationship but not an impossible one if you follow these basic rules of engagement.

Embrace your differences
Visionary leaders tend to be your charismatic type leaders who can cast the vision with great enthusiasm and confidence. They have a clear picture in their heart and mind of where they are going and why you should too.

But visionary leaders can at times be hard to work with. In his book, Rules of Thumb, Alan M. Webber writes, “Great idea people are rare- and also frequently hard to live with. They see things the rest of us can’t see, which is their gift. They can’t see what you and I see easily, which is their burden. Still, you need them and they need a home where they can contribute.”  
Strategic leaders can be a great asset to the visionary leader by breaking down the vision into doable and measurable action steps which creates the vision. The strategic leader is the one who puts the puzzle together.

Leadership key: Your differences are your strengths. Embrace them and work together. You need each other.

Build a bridge
What strategic leaders and visionary leaders need is a way to connect. The divide between ideas and implementation must be joined. There has to be a way as Webber says to “build a bridge the great ideas can walk across from those who have to those who can make them real.”   For the vision to materialize this is a necessity. So what is a leader to do?

The vision needs a strategic plan. It has to be clearly communicated and thoroughly understood before the pieces of the puzzle can be created. From there roles can be assigned and teams put into place, and the execution can begin. The hard part will come later.

Leadership key: Before you build your vision build your relationships. The vision rises and falls on the strength of your communication and relationships.

Give each other space
The role of the visionary leader is not the same as the strategic leader, and vice versa. The relationship is one of isolation and interdependency. Boundaries must be set, observed, and protected while at the same time staying bridged with a unified goal and vision. It’s tricky.

The temptation of the visionary leader is to tinker, mettle, and tweak. Their greatest asset can now become their greatest liability. While they are excellent at creating the vision they can be terrible at designing the plan. As long as they keep interjecting themselves into the details of execution they will stifle the execution.

Strategic leaders thrive on creating the plan and seeing it come into existence. The visionary leader has to learn to give this person the space they need to work. It is a relationship of necessity, one of complexity, but most of all trust. The partnership will only survive if it’s built on mutual trust. The respective leaders have to know how to embrace a shared vision but then give each other the space needed to bring it to pass. When they do it can lead to overwhelming success.

Leadership key: Out of respect give each other space. Out of trust let each other work.

Five Keys to Engaging Your Team

A recent Gallup story (http://bit.ly/1uUCjpX) revealed that less than one third (31.5%) of US workers were engaged in their jobs in 2014. While that was an improvement over 2013 figures, a majority of employees, 51%, were still "not engaged" and 17.5% were "Actively disengaged" in 2014 - According to the story.

It goes without saying that employee engagement is critical to the success of any organization. But with numbers like these it makes the leadership challenge more pronounced. How you position yourself as a leader is essential. Your engagement can not be underestimated.

Theodore Roosevelt said, "The best executive is the one who has sense enough to pick good men to do what he wants done, and self-restraint enough to keep from meddling with them while they do it." The secret to your success is your people. They reviews Reviews their secret to success is you - getting out of reviews Reviews their way. Walking the tightrope of leadership is definitely a challenge but not impossible if are ready to get in the trenches and engage your people. They need a compelling reason to be engaged. Here's where to start.

Your team needs a compelling leader
Before your team can buy in to your vision they first must buy in to you. If you do not inspire them to dream beyond their own limitations and work for a greater cause and purpose then don’t expect them to be engaged in something that makes no sense to them. If your people aren’t connected to you they won’t be connected to your vision.

Your team needs a compelling vision
Your team members must have a compelling vision if you want them to be engaged. When your people know the purpose behind what they are doing they will do it with passion. The formula breaks down like this: T (tasks) + P (passion) = E (engagement). T (tasks) - P (passion) = W (work). Passionless work leads to disengaged teams. Your team needs a clear vision of where they are going and why.

Your team needs a compelling example
Your team members need a leader who not only points the way but walks the road with his or her people. They need a leader who sees what they see, hears what they hear, feels what they feel, and shows by example that they have skin in the game. Bridging the gap with disconnected team members and you as a leader begins by setting the example. If you are not engaged then why should they be? 

Your team needs a compelling trust
Your team needs to know that you trust them and that you have reviews Reviews their backs. Nothing will lead to disengagement faster than a leader who does not empower and trust his people. It is your responsibility as a leader to set the bar high and hold people accountable. When your level of trust exceeds your level of expectation then your people will outperform your dreams. Empower your people with trust and engagement will rise with it.

Your team needs a compelling culture
It's not a secret that the key to any thriving organization is one that is built on strong community. Strong relationships are the key to your success. When your team is centralized around strong leadership that sets the example, when your purpose is clear, and trust abounds, you have a culture that is ripe for success.

An engaged team needs compelling s good for the journey. Begin with the ones I've outlined and build upon them. Your success depends upon it.

Six Reasons Your Employees Don't Believe a Word You Say

Two psychiatrists meet at their 20th college reunion. One is vibrant, while the other looks withered and worried. "So what's your secret?" the older looking psychiatrist asks. "Listening to other people's problems every day, all day long, for years on end, has made an old man of me." "So," replies the younger looking one, "who listens?"

That humorous story reminds us as leaders of not just the necessity of listening but of the importance of how we communicate. It’s not so much what we say that’s important but that we are leaders who understand why our people should listen to us in the first place.
If your people are tuning you out and not believing what you say then your leadership is on life-support. Knowing the symptoms is the first step in turning things around. If your people don’t believe a word you say then here are six reasons why.

You are self-centered

If you are a self-centered leader your people will not believe you because you are only looking out for yourself. When decisions are made based upon what is best for you –what makes you look good- then you are using your people. Self-centered leadership tends to be manipulative and puts what is best for you above what is best for the team. If you are a self-centered leader you’d better wake up before it’s too late. One day you will look around and you’ll discover that not only are your people not believing you – they are not following you either.

You are inconsistent

Inconsistent actions produce inconsistent results. The flow and continuity of your leadership is essential to your success. If you say one thing and do another then those very actions will lead to mistrust and will marginalize your leadership. Flexibility is a must for any team moving forward. Unexpected things happen and your people will have to learn to go with the flow. But if you are inconsistent in terms of what you communicate or how you treat them it will be impossible for them to move forward or have faith in your leadership.

You don't have their backs

Nothing will empower your team faster than having the backs of your people. A good leader knows this. But your people will not believe you if your message to them says “I have your back” yet you are nowhere to be found when they need you. When you empower your people and have their backs you create a momentum that can take your team to new levels of success. Don’t squander the drive, motivation, and ingenuity of your people by failing at this one critical element of your leadership. If you have the backs of your people they will have yours.

Your ego is front and center

If, as a leader, your ego is front and center, your employees won’t believe a word you say. Your ego can prevent you from seeing the world as it really is; you begin interpreting reality through your own biased lens. When your ego is front and center you send the message that your opinion is the only one that matters. Soon your employees, tired of hearing about how you know everything, will stop listening to you at all.

You lead with fear

If you lead with fear you will never earn the trust of your employees and they won’t believe a word you say. Fear stimulates the fight or flight response. In this state of mind, there is no higher-level cognitive thinking. When you lead with fear your employees disengage and become more focused on protecting themselves than what you are saying. Your attempt to control your employee’s behavior through fear will result in distrust and will undermine your ability to share your message and vision.

They don't feel valued

Our success is deeply intertwined with our ability to collaborate. When your employees don’t feel valued they lose interest in continuing to try to contribute to the team. They withdraw and you lose the value of their unique skills and knowledge. Your employees need to have a voice and to have their individual contributions recognized and valued. Communication is a two-way street and when your employees don’t feel valued, you lose their respect which has a negative impact your ability to communicate and influence as a leader. When your employees don’t feel valued they won’t believe a word you say.

The key to leadership is trust and influence. If your people don’t believe a word you say, you have lost your ability to lead. It’s time to evaluate your leadership. Is your leadership self-centered or inconsistent? Do you have your employee’s backs? Is your ego front and center? Are you leading with fear? Do your people feel valued? Answer these questions honestly, make a change, and start leading today.

The 1/50 Effect: How Encouragement Defines Your Leadership

Edward Steichen, who eventually became one of the world's most renowned photographers, almost gave up on the day he shot his first pictures. At 16, young Steichen bought a camera and took 50 photos. Only one turned out -- a portrait of his sister at the piano. Edward's father thought that was a poor showing. But his mother insisted that the photograph of his sister was so beautiful that it more than compensated for 49 failures.

Her encouragement convinced the youngster to stick with his new hobby. He stayed with it for the rest of his life, but it had been a close call. What tipped the scales? The vision to spot excellence in the midst of a lot of failure.

If you were to look back on your life when faced with great doubt or uncertainty during times of fear, career transition, sickness, or other personal struggle – one thing on a short list of game changers would no doubt be the encouragement from a friend or loved one.

In the case of Edward Steichen, the encouragement came from his mother to not give up on his dream of being a photographer. What about you? Who was the person(s) who spoke words of hope, inspiration, or encouragement into your life at that pivotal moment that helped turn it around for you?

As a leader you have incredible opportunities every day to speak words of encouragement and inspiration into the lives of those around you. You may never know or understand the power of those words today, or ever, but it can be transformational nonetheless.

Being an encouraging leader will not only define your leadership style, but it will also define your leadership legacy. Encouraging leaders are cut from a different cloth. Do you desire to be an encouraging leader? If so, here are four characteristics that will set you apart.

Encouraging leaders see beyond the failures
The myth surrounding encouraging leaders is that they live with their heads in the sand and are somehow detached from any sense of reality. I submit that the opposite is true. Encouraging leaders are perhaps some of the most attuned leaders you will find not because they refuse to look at negatives, setbacks, or failures, but because although they do see it, and they refuse to let others be defined by it.

Defining trait: Encouraging leaders keep dreams alive.

Encouraging leaders care enough to confront
Just as Edward Steichen’s mother confronted him during a time of great self-doubt about his abilities, so too will encouraging leaders take the same approach. Encouraging leaders know that if negative thoughts and self-doubt linger too long then the path forward will be much harder to conquer. An encouraging leader will care enough to disturb negative thinking and help you forget about the 49 pictures that didn’t turn out and focus on the one that did. There is no time to wallow in self-pity with the encouraging leader.

Defining trait: Encouraging leaders have no tolerance for negative attitudes.

Encouraging leaders take risks on the future
Seeing beyond failures and caring enough to confront are only part of the equation for an encouraging leader. Ultimately, it’s up to the individual to act in a manner that is consistent with his or her potential. But encouraging leaders are those special leaders who had rather risk growth and potential by speaking words of encouragement and faith than by encouraging conformity and mediocrity by playing it safe. By speaking words of encouragement the leader is planting seeds of faith and possibility into his or her people that they otherwise may have never thought possible.

Defining trait: Encouraging leaders inspire action.

Encouraging leaders take everyone to a higher level
Defining moments in your leadership come when you realize that when you speak words of encouragement to your people it is like pushing the “up” button on an elevator. Your words and actions as an encourager will open doors of opportunity that negativity never will. The seeds you plant in their minds and hearts will elevate them to higher places because you believed in your people and dared to encourage them.

Defining trait: Encouraging leaders elevate the potential in others.

You will define your leadership, in part, by your words and actions. Be an encouraging leader!

The Power of Purpose-Driven Leadership

There is a story involving Yogi Berra, the well-known catcher for the New York Yankees, and Hank Aaron, who at that time was the chief power hitter for the Milwaukee Braves. The teams were playing in the World Series, and as usual Yogi was keeping up his ceaseless chatter, intended to pep up his teammates on the one hand, and distract the Milwaukee batters on the other. As Aaron came to the plate, Yogi tried to distract him by saying, "Henry, you're holding the bat wrong. You're supposed to hold it so you can read the trademark." Aaron didn't say anything, but when the next pitch came he hit it into the left-field bleachers. After rounding the bases and tagging up at home plate, Aaron looked at Yogi Berra and said, "I didn't come up here to read."

The story is a great reminder of why having and knowing your purpose is important. Do you know your company’s mission or vision statement? If not, sad to say, you are not alone. According to a survey conducted by TINYPulse (http://bit.ly/1puoP3z)  of over 300 hundred companies and 40,000 anonymous responses, the survey revealed that only 42 percent of employees know their organization’s vision, mission, and values. 

If your employees do not know your company’s vision, mission, or values then they will be poor representatives of your company. If you, as the leader, have not clearly communicated those core values then you have fallen down on the job. How can your employees represent what they do not know? Purpose-drive leadership is essential to your success. Here are three reasons why.

It gives context to your past
In order to understand where you are and where you are going it is important to understand your past. Knowing the back-story of your organization – all the successes and failures and how it emerged in the formative years is foundational information worth understanding.

Marcus Garvey said, “A people without the knowledge of their past history, origin and culture is like a tree without its roots.” Seek to understand where you have come from in order to make sense of where you are going. From that knowledge you can have a greater understanding and appreciation for where you are today.

It keeps you focused on the present
When your purpose and vision is clear it gives your employees the focus they need to succeed. If your team is in the dark about its mission and vision they are without the most basic of tools needed for success. Your employees cannot lead your organization to its intended destination if they do not understand why they are going there or the values that will guide them.

A clear understanding of your purpose gives them the ability to focus like a laser on accomplishing their goals and objectives. Just as Hank Aaron was able to tune out the distraction at home plate and hit a home run, so too, will your team succeed when they focus on their mission. 

It gives you direction for the future
When you can put your past in context and focus on the present then you can build for the future. When you have a purpose that is known, with employees who are engaged, then you have a future that is promising.

“Even though the future seems far away,” said Mattie Stepanek, “it is actually beginning right now.” Purpose-driven leadership is about empowering and equipping your team. Purpose-driven leadership is the rudder of your ship and will keep you on course. Your future is only as promising as your ability to empower. The time is now to lay claim to your purpose, make known your mission and vision, and discover the possibilities before you.

Taming Your Inner Cynic

The story is told of a judge who had been frequently ridiculed by a conceited lawyer. When asked by a friend why he didn't rebuke his assailant, he replied, "In our town lives a widow who has a dog. And whenever the moon shines, it goes outside and barks all night." Having said that, the magistrate shifted the conversation to another subject. Finally someone asked, "But Judge, what about the dog and the moon?" "Oh," he replied, "the moon went on shining--that's all."

One of the dangers you face as a leader is in developing a cynical attitude. You try your best as a leader to keep a strong positive attitude; after all, you are the one setting the example for others. But we all know that the mental, physical, and emotional toll of being a leader can get to the best among us at times.

Symptoms of cynicism are obvious- if not to you, then to others around you. A cynical leader thinks worse-case scenarios, has an outlook that is more negative, and is too quick to notice the flaws in other people. He tends to second guess peoples motives and is increasingly insecure. This type of behavior can be viewed as “out of character” by those who know you best and are signs that cynicism has taken root.

Taming your inner cynic can be challenging. There are just some days and some people who will take you to your limit. I get it.  So what is a leader to do? Here are five suggestions to help you come back to the bright side.

Choose to be thankful
Instead of being quick to complain about how bad things are why not choose a thankful attitude instead? When you shift your focus to all of the good in your life then your attitude will begin to change. It becomes harder to be negative with a thankful heart.

Choose to be quiet
Cynical people tend to not only be negative but often time very vocal. Instead of saying the first negative thing that comes to mind why not just pause; take a deep breath, and keep that thought to yourself. You never have to apologize for the words you don’t say.

Choose to listen
Cynical people can be that way because they are formulating thoughts, opinions, and attitudes often with incomplete information. A good idea for you as a leader is to listen to your people and gather facts before you speak or make a decision.

Choose to take some down time
There is an old saying, “All work and no play makes Jack a dull boy,” that should be taken to heart. I’m convinced that most cynicism in leaders is attributed to this thought.  It is important for all leaders to have quality down time to re-charge and re-connect-- to rest and be restored mentally and physically. Leaders need rest.

Choose to make a difference
The attitude at the top of the organization tends to be the one throughout the organization. As a leader you carry that responsibility. The daily choices you make are critical not only for your well-being but for those you lead.

No leader is immune from stress and each battles the temptation to be cynical at times. But know this: cynicism is a choice and is a reflection upon your leadership style. The discipline of a good attitude over being cynical is winnable. The outcome rests in your daily choices.

In closing, let me leave you with some inspiration from the Anyway poem attributed to Mother Teresa:

People are often unreasonable, illogical and self-centered;
Forgive them anyway.
If you are kind, people may accuse you of selfish, ulterior motives;
Be kind anyway.
If you are successful, you will win some false friends and some true enemies;
Succeed anyway.
If you are honest and frank, people may cheat you;
Be honest and frank anyway.
What you spend years building, someone could destroy overnight;
Build anyway.
If you find serenity and happiness, they may be jealous;
Be happy anyway.
The good you do today, people will often forget tomorrow;
Do good anyway.
Give the world the best you have, and it may never be enough;
Give the world the best you've got anyway.
You see, in the final analysis, it is between you and your God;
It was never between you and them anyway.

When Your Process Replaces Your People

John Maxwell shares one of my favorite stories about a turkey chatting with a bull. “I would love to be able to get to the top of that tree,” the turkey sighs, “but I haven’t got the energy.”

“Well,” replied the bull, “why don’t you nibble on some of my droppings? They’re packed with nutrients.”

The turkey pecked at a lump of dung and found that it actually gave him enough strength to reach the lowest branch on the tree. The next day, after eating some more dung, he reached the second branch. Finally after a fourth night, there he was proudly perched at the top of the tree. But he was promptly spotted by a hunter, who shot him down out of the tree.

The moral of the story: BS might get you to the top, but it won’t keep you there.

While the story is humorous the ramifications of it in the way it plays out in the workplace is not. Unfortunately, many employees feel that they are getting BS from their employers. Let me be clear: strong employee engagement is essential to your success in business. And yes, all businesses want a healthy bottom line and rightfully so. But what happens if your business places its processes over its people? Here are three consequences you will potentially face unless you change.

Fractured relationships
It’s been said that people are your most appreciable asset. But when your bottom line becomes your most coveted resource then you have issues. The most essential ingredient to the success of your organization is not having the best business model, location, marketing, or product. It’s your people. They are the life-blood of your organization and the face of your brand. If you only see your people as a means to an end (your bottom line) then you are using your people.

If relationships with your people are fractured the rhythm of your business will suffer. Don’t expect your people to buy-in to your product until you have bought-in to your people. Until you get this right nothing else will be.

Divided loyalties
Here’s the rub: Your people want to be a part of an organization and service that they believe in and have a connection with. They want to be a part of something that is meaningful and contribute in a way that makes a difference. But when their good intentions brush up against a ‘process over people’ mentality it creates division.

Now your people have divided loyalties between liking the service they render and the people they serve and those who are calling the shots. If divided loyalties are widespread among your people then your processes have failed you.

Revolving doors
It’s been said that people don’t quit organizations they quit bosses (leaders). If the execution of your leadership is grounded in policies and procedures over relationships and teamwork then expect high turnover. Simply put; rules over relationship breeds rebellion. Eventually there comes a tipping point when your best and brightest will vote with their feet and find the door.

Let me be clear – boundaries are important and there is a place for policies. But policies and procedures should complement the work of your people and their productivity, not stand in the way of it.

Your organizational culture is tied to your employee engagement. Such fallout as articulated here due to poor employee engagement does not have to define your organization. But whether it does or not is on you as the leader.

Your path forward begins by recognizing that your people are your most valuable and appreciable asset. To that end you must recognize relationships and communication for what is it is - the heartbeat of your organization. Be committed to serving your people, building relationships, and developing leaders. At the end of the day, had you rather be known as the organization with great policies or great people?

Five Excuses That Kill Accountability with guest co-author Elizabeth Stincelli

As a leader there are few things more important than creating a strong and healthy organizational culture for your employees to thrive in. It’s up to you as the leader to be proactive and take the lead in developing the organizational climate you wish to have.

Unfortunately, many harmful behaviors threaten the fabric of the culture that you are trying to create. These behaviors include bullying, manipulation, office politics, etc., and they each pose a real threat. But there is one in particular that we would like to address – so here is our question: Is a victim mentality preventing accountability in your organization?

No doubt there are accountability measures in place within your organization that serve to track performance and measure each person’s progress. Accountability measures are healthy and necessary and keep everyone focused on shared goals and outcomes.

But what happens when a team member perpetuates a victim mentality? What does it sounds like? Here are five common claims that will give you some insight.

It’s not fair
The “it’s not fair” mantra is perhaps the oldest one in the book. It can be used when an employee feels that his or her work has gone unnoticed, was passed over for a raise or promotion, or has made an improper comparison of the value of their work in relation to a colleague. Whether justified or not, this feeling of being on the receiving end of unfair treatment is a source of concern. As a leader it is up to you to address it. Accountability makes sense when each person on the team has a clear picture of the value they bring to the organization. Don’t let an employee’s feelings of being slighted go unanswered.  When they see and understand their importance they will not see accountability as a threat.

Finger pointing
Finger pointing is so destructive because it’s so easy. It’s the first gesture of the least accountable. Yet sadly, the blame game is alive and well. But clear expectations of employee performance along with useful accountability guidelines will go a long way toward bringing an end to finger pointing and fault-finding. As a leader, you must take ownership of these expectations. When employees can build a collaborative team environment around the idea that “we are in this together”, it can unleash everything that is good and creative about your people. Finger pointing now gives way to mutual accountability, and fault-finding takes a back seat to an “I’ve got your back” mentality. Which would you rather have?

It’s Not My Job
When employees have the mindset that they are only responsible for specific, outlined tasks, it is easy for them to dodge accountability with the simple statement, ‘it’s not my job’. The most effective organizations are the ones where everyone has the opportunity to make an impact. As a leader, you must create a culture of collaboration and teamwork where everyone feels they have a vested interest in the outcome. Let employees see you roll up your sleeves and do what needs to be done regardless of your formal job description. Achieve accountability by replacing the mindset of ‘it’s not my job’ with ‘I benefit when everyone participates as a whole’.

Feeling Powerless
Employees will not take accountability for decisions or tasks which they feel they have no control over. As a leader, you must provide employees with pertinent information and encourage them to ask questions. Then, give them the power to make decisions and design how their work gets done.  Accountability will increase dramatically when employees are given power and control over their own work.

Denying Responsibility
Employees often deny responsibility out of fear or frustration. They fear the repercussions for failure or they are frustrated by a lack of clear expectations and control over their work. As a leader, you must create a team mentality. Help employees understand that when one team member fails to carry their weight, they drag down the performance of the whole team. Inspire in them shared values and clearly communicate expectations. Teach problem solving and creative conflict resolution skills throughout your organization. Increase accountability by removing the fear of failure and building employee confidence by giving them a sense of control.

As a leader, it is your responsibility to develop a culture that encourages accountability and discourages a victim mentality. If your employees willingly accept accountability for their decisions and actions, your organizational effectiveness will skyrocket.

Are You a Leader With an Identity Crisis?

A story is told of the renowned artist Paul Gustave Dore who lost his passport while traveling in Europe. When he came to a border crossing, he explained his predicament to one of the guards. Giving his name to the official, Dore hoped he would be recognized and allowed to pass.

The guard, however, said that many people attempted to cross the border by claiming to be persons they were not. Dore insisted that he was the man he claimed to be. "All right," said the official, "we'll give you a test, and if you pass it we'll allow you to go through." Handing him a pencil and a sheet of paper, he told the artist to sketch several peasants standing nearby. Dore did it so quickly and skillfully that the guard was convinced he was indeed who he claimed to be. His work confirmed his word.

It cannot be overstated how important your identity is as a leader. If you have a false sense of identity it will create a void in your leadership that will hurt you. Understanding your identity is Leadership 101 but if you don’t get this you will pay a price.

Are you a leader with an identity crisis? Here are three ways to find out. 

You rely on your title instead of your values
This is a common mistake with new leaders. Leaders who do this tend to overplay their hand because they think their title or position carries enough clout to lead. This approach is an identity crisis waiting to happen. Here’ why.

When your values and character take a back seat to a title or position then it’s likely that you will wash out at some point. In, The 5 Levels of Leadership, John Maxwell states, “Your values are the soul of your leadership and they drive your behavior.” And this is the crux of your identity. Better to hold tight to your values than try to muscle your way to the top without them.

Key takeaway: In the end, what defines you as a leader is not your title or position; it’s your character and values. Whenever you confuse the two you are having an identity crisis.

You rely on rules instead of relationships
Leaders who rely squarely on their title as a means to enforce their rules tend to miss the big picture about relationships. Its been said that rules without relationships breeds rebellion. And when you are more concerned about dictating rules and regulations than you are about building relationships then you are a leader with an identity crisis. Here’s why this matters.

People tend to follow leaders they like and respect. If your people only see you as the office Sherriff and not someone they can relate to on a personal level then you are depreciating your potential as a leader. At the end of the day your people want a leader they can relate to not one that they fear.

Key takeaway: When you are heavy on relationships you can be light on the rules.  Now you can devote your time and energy to what matters most – your people and your shared success.

You rely on receiving instead of giving
The magnitude and duration of your identity crisis in leadership is contingent upon learning these basic tenants. In short; it’s not about you. The depth, length, and reach of your leadership will never be measured by what you receive but by what you give. Here’s why it matters.

Leaders are givers. True leadership is about reproducing and raising up more leaders – not more followers. When this truth comes to light it creates a paradigm shift in your thinking, your actions, and your motives. J. Donald Walters expressed it this way, “Leadership is an opportunity to serve. It is not a trumpet call to self-importance.” Do the math: Creating more followers is about addition. Creating more leaders is about multiplication.

Key takeaway: Be generous. Don’t measure your success as a leader by accolades or plaques, but by how you invested your time, talents, and treasure in the lives of those you served.
